"Merging code shouldn't be terrifying." Yet for developers who have worked on large-scale projects, the dread of integration day is all too familiar. When hundreds of commits pile up before anyone attempts to merge, the result is an avalanche of conflicts and bugs. Continuous Integration, Delivery, and Deployment—collectively known as CI/CD—emerged to eliminate this fear. But in practice, adoption still fails more often than organizations care to admit.
A research team led by Mojtaba Shahin at the University of Adelaide conducted a systematic literature review of 69 peer-reviewed papers published between 2004 and June 2016. Their goal was to map the landscape of CI/CD practices: what approaches and tools exist, what challenges persist, and what actually makes adoption succeed.
The team identified 30 distinct approaches falling into six categories: reducing build and test time, increasing visibility of build results, supporting semi-automated continuous testing, detecting violations and faults, addressing security and scalability in deployment pipelines, and improving the reliability of deployment processes. Among all variables examined, the effort and time invested in testing emerged as the single most critical factor.
But the study's most important finding may be its least technical one. Tools alone are not enough. Team awareness and transparency, sound design principles, close customer collaboration, a highly skilled and motivated team, and appropriate infrastructure must all be in place for CI/CD to deliver real value.
